AI ROI optimization

Your teams use AI everywhere. Your profitability has not moved.

Harmondale audits your AI, cuts what does not return value, and rebuilds use cases where it finally produces a measurable result.

Anatomy of the waste

The journey of a euro spent on AI.

It enters as budget on the left, then crosses your value chain. At each stage a share tears off and drops — only a fraction comes out as real value.

What we do not do

  1. Refused 01

We do not sell you more AI.

  2. Refused 02

We do not replace your teams with prompts.

  3. Refused 03

We do not price a chatbot as a transformation.

  4. Refused 04

We do not confuse spectacular usage with real value.

  5. Refused 05

We do not measure success by the number of tools deployed.

What we keep

AI ROI is measured in value produced, not in subscriptions purchased.

Method

The Harmondale method

We do not sell more AI. We make the AI you already have profitable through measured steps.

  1. 01

    AI audit

We inventory your tools, spend, and real AI usage team by team.

  2. 02

    Value map

We separate what returns value from theater, then quantify waste.

  3. 03

    Rationalization

We cut duplicates, consolidate tools, and close the leaks.

  4. 04

    Useful redeployment

We rebuild workflows where AI produces a measurable business result.

  5. 05

    Governance and measurement

We install value KPIs, guardrails, and adoption tracking over time.

FAQ

Frequently asked questions

Are you against AI?

No. We are against AI that costs money without returning value. Our work is to make your AI profitable: cut what wastes, keep what produces measurable value, and put measurement back where there was only excitement. Useful AI needs an owner, a clear use case, tracked cost, and an observable business result.

How do you measure AI ROI?

We first define what value means for each use case: time actually saved, cost per task, influenced revenue, quality improved, risk avoided, or capacity released. Then we compare those gains with the full cost: licenses, human time, maintenance, training, governance, and vendor dependency. Without that baseline, ROI is just a feeling.

We already have AI tools everywhere. Where should we start?

Start with a short, concrete AI ROI Audit. We list the tools, paid seats, real usage, teams involved, duplicates, possible leaks, and hidden costs. That lets us separate what should be kept, consolidated, stopped, or redeployed. The goal is not a large strategy diagram; it is a reliable first action map.

What is an AI leak?

A leak is value, money, or control escaping without being seen. It can be sensitive data sent into an unapproved tool, a subscription renewed without usage, vendor dependency becoming critical, or an automated workflow nobody can explain. We rank leaks by severity, cost, and effort to fix.

Will you remove our AI tools?

Not by default. We rationalize without breaking what works. A tool that creates measurable value, is adopted cleanly, and remains governable should be protected. But duplicates, unused seats, pilots that never shipped, and risky unmanaged usage should be consolidated or stopped with a clear transition for teams.
